The repository Actions secret is named AGENT_TOKEN. This change maps it to the existing internal FORGEJO_AGENT_TOKEN environment variable, updates the missing-secret diagnostics, and adds a workflow mapping regression.

Validation: git diff --check passed. Focused test was blocked locally by missing qrcode; pinned dependency setup rejected a wheel hash mismatch. Feature CI is pending.
